01Legacy Systems Assessment
Every transition begins with an honest reading of the ground. Our assessment crews inventory applications, databases, interfaces, batch schedules, credentials, licenses and hosting arrangements across the estate, including the shadow systems that rarely appear on official diagrams. We interview the operators, the vendors and the business owners to understand not only what each component does but why it exists and what would break if it vanished.
The output is a dependency massif: a layered map showing which systems are load-bearing, which are peripheral, which duplicate each other and which carry unacceptable operational risk. Each finding is graded by business impact, technical debt severity and the estimated cost of deferral. You receive both an executive summary and a full technical annex, so boards and engineering teams can read the same truth from different altitudes.
Assessments typically run for two to four weeks depending on estate size, and they are deliberately non-invasive. We work with read-only access wherever possible so that the survey never disturbs the terrain it is measuring.
02Modernisation Roadmaps
The roadmap converts assessment findings into a sequenced, funded and governable plan. We group work into camps, each with defined entry criteria, exit gates and measurable summit conditions. Dependencies are ordered so that the riskiest assumptions are retired earliest, while quick operational wins are scheduled to fund confidence in the programme.
Each roadmap includes cost bands rather than false precision, resourcing profiles for every phase, a decision calendar naming the points at which leadership must choose between options, and a risk register with explicit owners. We also model at least two alternative routes so that a change in budget or regulation does not strand the programme.
The roadmap becomes the shared reference that engineering, finance, security and the board all work from. We keep it a living document, revisited at each camp boundary, because a route that cannot adapt to weather is not a route at all.
03Data Migration Engineering
Data is where modernisation programmes most often fail, so we treat migration as a rigorous engineering discipline rather than a weekend cutover. Our teams profile source data, define transformation rules in partnership with the business, and build reconciliation harnesses that account for every record from extraction to post-load verification.
We run repeated dry migrations into production-shaped environments, measuring row counts, checksums, referential integrity and business rule outcomes each time. Discrepancies are investigated and resolved in the open, with each run producing an evidence pack suitable for internal audit and external regulators.
Because many clients must operate both old and new systems for a period, we engineer dual-write and synchronisation patterns that keep records consistent during the overlap. The final cutover is then a rehearsed, reversible operation with a documented rollback path and a clear command structure on the day.
04Cloud Transition Programmes
Once the estate is understood and the data is proven, we design and run the programme that moves workloads onto cloud platforms. Our work covers landing zone design, network topology, identity and access architecture, encryption strategy, cost governance and resilience planning, all aligned to the compliance obligations your sector imposes.
Transitions are delivered in waves rather than one dramatic leap. Each wave is rehearsed, tested for performance and failure behaviour, and released with a runbook written jointly by our engineers and your operations staff. We instrument the new estate from day one so that capacity, error rates and cost are visible immediately rather than discovered at quarter end.
Where full cloud adoption is not commercially sensible, we design hybrid arrangements that keep specific workloads on dedicated hardware while integrating them cleanly with the wider platform. Pragmatism beats dogma on every climb.
05Legacy Knowledge Capture
Critical legacy estates are usually understood by a very small number of people, several of whom may be approaching retirement or moving on. We run structured knowledge capture that converts that tacit understanding into durable, searchable reference material owned by the organisation.
Our method combines recorded walkthroughs, decision archaeology, failure story reconstruction and hands-on pairing. We ask not only how a system works but why it was built that way, which operational rules are folk wisdom and which are genuine constraints. The results are compiled into operating guides, data dictionaries, decision logs and onboarding paths for new engineers.
Knowledge capture can run alongside any other service, and it is especially valuable during the stabilisation window, when the people who knew the old ridge are still available to answer questions and validate the new documentation.
06Managed Transition Support
The summit is reached when your own team can run the new estate unaided. Until that point, we remain on station. Managed transition support covers joint operations, incident response, performance tuning, defect resolution and the steady closure of the assumptions recorded during planning.
We define a stabilisation window with your leadership, typically three to six months, with explicit exit criteria based on service levels, incident trends and the demonstrated independence of your operators. During this period our engineers work inside your processes rather than around them, so that the handover is a gradual transfer of confidence rather than a cliff edge.
Every engagement closes with a written transition record: what was delivered, what was learned, what remains on the register and where the new estate is expected to evolve next. You keep that record, and you keep the capability.
